The problem
Leadership wanted a feature shipped fast, while the quickest implementation carried long-term scalability risk.
Separately, a PM added email verification on a Monday for a release planned that Friday. I led the backend but did not manage the frontend team.
What I did
- Broke the work down into concrete tasks and estimated them together with the team rather than alone.
- Clarified the frontend scope with the frontend side before starting backend implementation, instead of assuming the requirement.
- Compared the CEO / Product Owner's expectations with the team's estimate and made the gap visible.
- Assessed the technical risk of each option — what the fast path would cost later, and what could safely wait.
- Brought the team and stakeholders to a shared decision on scope and timing.
